Hotel Virtual PBX
The phone rings. You just do not know what is ringing.
A virtual PBX is an IP-based phone system: it takes the lines that used to terminate in a physical switchboard in a back office and moves them onto the internet. Extensions, call routing, IVR menus, hold music, call recording and per-extension reporting all become software settings instead of hardware.
For most hotels the upgrade feels finished the day it works. Calls come in, they are answered, they get routed to the right desk, nothing drops. Management concludes the phone problem is solved.
That conclusion is where the money starts leaking.
A PBX answers two questions well — how many calls came in, and how long they lasted. It cannot answer the only question that decides revenue: was this caller close to booking, and did that booking actually happen?

A virtual PBX is therefore necessary infrastructure but not a revenue system. It produces volume; it cannot produce control. Measuring which calls convert requires a call centre layer connected to CRM and booking data on top of the PBX.
Two things a virtual PBX structurally cannot see
Blind arithmetic: volume without commercial weight
Every PBX report is built from the same three columns: how many calls, how long, how many went unanswered. Those are operational metrics. They describe the switchboard, not the business.
Consider two calls that look identical in that report. One is a guest asking whether check-in is possible at 11am. The other is someone who has already compared three hotels, opened your rates page twice this week and is calling to confirm one last detail before paying. Same duration, same answered status, same row in the log. One of them is worth a booking; the other is worth nothing commercially. No amount of PBX reporting separates them, because the PBX never sees what the caller did before dialling.
This is why hotels with excellent phone infrastructure often cannot say what their phone channel is worth. They can prove the phones work. They cannot prove the phones sell.
The dark gap after the call ends
The more expensive failure happens after the handset goes down. A guest says they will talk it over with their family and hangs up. In the PBX this is a completed call — arguably a successful one, since it was answered promptly and lasted several minutes.
In reality that guest has just entered the narrow window where the decision is actually made. They are comparing, re-reading reviews, and looking at the same room on an OTA where the cancellation terms feel safer. Nothing in the phone system knows this window exists, so nothing acts on it. The hotel finds out how it ended only if the booking happens to appear later — and if it appears through an OTA, the hotel pays commission on a guest it had already spoken to directly.
The call was not lost because it was handled badly. It was lost because it was treated as finished when it was not.
What turns a phone system into a revenue system
A virtual PBX is the transport layer. It should be judged on transport criteria: number portability without downtime, voice quality, routing rules that match how your front desk actually works, and reliable recording.
The commercial layer is separate, and it is where the measurement problem is solved. It connects the call to everything else known about that person — which campaign they arrived from, which pages they viewed, whether they have stayed before — and it records the outcome of the conversation rather than only its duration.
Identify the caller before the greeting ends
When the CRM record surfaces as the phone rings, the agent knows whether they are speaking to a first-time enquiry or a returning guest, and what that guest looked at before calling.
Record the outcome, not just the duration
Every conversation ends in a state: booked, quoted, undecided, or irrelevant. Storing that state is what makes the phone channel measurable at all.
Act inside the decision window
An undecided caller is a scheduled follow-up, not a closed ticket. This is the single highest-margin recovery a hotel can make, because it happens before the OTA does it for you.

A hotel can have flawless PBX infrastructure and still have no idea which calls produced bookings.
Those are operational metrics — they tell you the system is working. They do not tell you what the channel is worth. A call asking about breakfast hours and a call from a guest about to book appear identically in that report. Without outcome data you cannot calculate the return on any investment in the phone channel.
If there is still no IP-based infrastructure, the virtual PBX comes first — there is nothing to measure until calls are carried reliably. If the PBX already works and the complaint is that calls are not turning into bookings, the missing piece is the call centre layer, not a new phone system.
Recording preserves the conversation but does not structure it. Someone still has to listen and decide what happened. The measurable version is capturing the outcome of each call as data at the moment it ends, so the channel can be reported on without anyone replaying audio.
